Why the Old Model Is No Longer Tenable
AI does not create new organizational problems. It makes existing ones impossible to ignore. Every dysfunction your engineering org has been tolerating for years -- the translation layers, the coordination overhead, the six-week path from insight to shipped change -- all of it was survivable when building was expensive enough to justify the machinery around it. AI collapsed the cost of building. The machinery is now the dominant expense. And unlike salaries or cloud bills, it does not show up on a line item. It shows up as slowness. As missed opportunities. As the startup that shipped in a weekend what your organization debated for a quarter.
This is the forcing function. Not that AI makes things possible that were not possible before -- although it does. The forcing function is that AI makes the cost of organizational overhead visible by creating a baseline for what fast looks like. When a two-person team can prototype a working product in a day, a thirty-person team that takes three months to deliver the same scope is no longer demonstrating thoroughness. It is demonstrating drag. The excuse that enterprise complexity justifies enterprise pace evaporates when the output proves otherwise.
The organizations most at risk are not the ones that fail to adopt AI tools. Tools are easy. You can buy seats, run pilots, publish an internal AI strategy deck, and check every box on the Gartner adoption framework without changing a single thing about how the org actually operates. The organizations most at risk are the ones that adopt AI tools without changing the structure those tools expose as unnecessary. You gave every engineer a copilot. They write code 30% faster. The code still takes six weeks to reach production because the review process, the approval chain, the staging environment, the release train, and the three meetings required to align stakeholders have not changed. You optimized the cheapest part of the pipeline and left the bottleneck untouched.
If your fastest path from insight to shipped change is six weeks, AI will not save you. AI accelerates building. Your problem is not building speed. Your problem is everything that happens before and after building. The product review that takes two weeks to schedule. The design approval that requires three rounds. The architecture review board that meets monthly. The QA cycle that tests manually what should be asserted automatically. The release process that batches changes into a fortnightly train because someone decided continuous deployment was too risky for an application that serves internal dashboards. AI makes the building fast. The organization makes the shipping slow. The delta between those two speeds is your coordination tax, and AI just made it measurable.
The cost of knowledge is approaching zero. Any engineer can now access, in seconds, the equivalent of months of domain research. API documentation, architectural patterns, implementation examples, debugging strategies -- all available at conversational speed. What cannot be automated is taste. The judgment to look at a system and know what does not need to be built at all. The instinct to kill a feature before it ships because it solves a problem nobody has. The ability to distinguish between a real user need and an internal political requirement disguised as a product decision. Systems design over vertical trivia. Latticed expertise over narrow specialization. AI commoditizes knowledge. It does not commoditize judgment.
Companies that treat AI as a technology initiative will spend eighteen months building a chatbot nobody uses. They will form an AI Center of Excellence, staff it with people who have never shipped a product, publish a strategy document, run a pilot, declare the pilot successful based on metrics they chose after seeing the results, and move on to the next initiative. The chatbot will live on an internal page with declining traffic and a Slack channel where someone asks a question every two weeks. Meanwhile, an operations analyst in a different part of the company will quietly use Claude to automate a reconciliation workflow that saves forty hours a month, and nobody in the AI Center of Excellence will know about it because it did not go through the approved process.
The organizations that get this right will treat AI as an organizational change, not a technical one. They will ask: what decisions can now be made closer to the work? What translation layers are no longer necessary when the person with the insight can build the solution? What approval processes exist because building was expensive and risky, and how do those change when building is cheap and reversible? What does our org chart look like if we design it around the current cost of production instead of the cost structure we inherited from 2019?
These are not technology questions. They are leadership questions. And they are uncomfortable because the honest answers threaten the organizational architecture that current leadership was promoted to maintain. The VP of Engineering who built a two-hundred-person org is not naturally inclined to conclude that the same output could be achieved with sixty. The Director of Product who manages twelve product managers is not eager to discover that domain experts with AI tools are writing better specs than the PMs. The incentive to preserve is stronger than the incentive to compress, right up until the market makes preservation more expensive than transformation.
That moment is not coming. It is here. The forcing function is not a future event. It is the current gap between what small, well-structured teams are shipping and what large, legacy-structured organizations are producing with five times the headcount. Every quarter that gap widens, the case for the old model weakens. Not because AI replaces people. Because AI reveals which organizational structures were never load-bearing in the first place.
